The challenge

A product turnaround, not a simple dev task

Hotel Splitter had real commercial promise, but the user journey and booking flow were creating too much friction.

The challenge was not one isolated bug. It was a combination of search quality, unclear value communication, mobile UX friction, booking and payment reliability, and a lack of visibility into where users were dropping off.

We approached it like a product turnaround rather than a simple dev task: diagnose the funnel, turn the issues into a structured product plan and PRD, then implement the approved improvements across UX, search quality, pricing and booking reliability, analytics, and infrastructure.

01. Diagnose the funnel problems. We reviewed the live product, user journey, search experience, booking flow, and technical behaviour to identify where users were losing trust, getting confused, or dropping off before payment.

02. Translate issues into product requirements. We turned the diagnosis into a structured plan and PRD: what needed changing, why it mattered commercially, what was highest priority, and how success would be measured.

03. Prioritise by conversion impact. We focused on clearer search results, stronger value messaging, better mobile flows, more reliable booking and payment states, and better handling of price changes.

04. Build and ship approved improvements. After approval, we implemented the UX, search, pricing, booking, analytics, and infrastructure changes across both frontend and backend reliability work.

05. Measure, iterate, and tighten the funnel. We added analytics and tracking so Hotel Splitter could understand user progression, drop-off points, and which improvements were impacting conversion.

What we improved

  • Redesigned and improved the search-to-booking flow, including landing and search-page clarity, mobile usability, and clearer value communication.

  • Improved results-page structure, filters, ranking, Top Picks, savings labels, itinerary preview, and benefit copy.

  • Added stronger budget, neighbourhood, star rating, reservation policy, and meal filters, while excluding no-rate hotels and supporting CMS blacklists.

  • Improved pricing accuracy across search, preview, and checkout with exact rate-plan verification, safer price validation, and price-change handling.

  • Improved booking and payment reliability through polling, refresh logic, and clearer payment states.

  • Added PostHog analytics across the full booking funnel, tracking search submitted, split stay selected, booking initiated, completed, failed, and price-change outcomes.

  • Improved infrastructure and search performance with precomputed results, MongoDB indexed offers, caching, and live fallback.

  • Improved mobile UX across sliders, filters, dialogs, tooltips, CTAs, and loading states.
